The deal, finalized in early 2026, centers on the conversion of agricultural waste into high-stability biochar, a process that promises to turn the soot-choked cotton fields of India into a high-yield, carbon-negative engine for the retail sector.

Industrial-scale decarbonization meets apparel supply chain

The agreement finances the deployment of 18 industrial biomass gasification reactors across India’s primary cotton-growing regions, including Maharashtra, Gujarat, and Rajasthan. By diverting cotton stalks traditionally burned by farmers, causing severe seasonal air pollution into these reactors, Varaha converts the biomass into biochar. This mineral-enhanced material locks carbon into a crystalline matrix for decades. For the apparel industry, which is under intense regulatory pressure to account for Scope 3 emissions, this project provides a traceable, data-backed mechanism to offset the environmental footprint of raw fiber production at the source.

Digital infrastructure as a yield multiplier for smallholders

The collaboration leverages Microsoft’s Azure Data Manager for Agriculture and AI-driven monitoring tools to verify the impact on the ground. Beyond carbon sequestration, the project creates a circular economic model for approximately 45,000 smallholder farmers. These farmers are paid to supply their crop residues and, in return, receive the processed biochar to use as a soil amendment. Early data from regional pilots in Maharashtra indicates that biochar application can boost cotton yields significantly, bridging the gap between Indian averages and global benchmarks.

A field trial conducted in Ambajogai, Maharashtra, demonstrated the transformative potential of biochar on cotton productivity.

Along with the Microsoft deal, Varaha recently secured $30 million from Mirova and an additional $20 million Series B led by WestBridge Capital. This capital influx signals a shift in the retail scenario: climate-smart cotton is no longer a niche premium product but a scalable industrial asset. As the global organic cotton market is projected to reach $50.78 billion by 2034, the ability to generate high-integrity credits from the Global South is becoming a competitive advantage for tech giants and fashion conglomerates alike.
